Content Decay: Detecting and Reversing Traffic Loss
A page you published two years ago ranked third for its target query, drove a few hundred visits a month, and then you forgot about it. It still ranks — at position eight now, then eleven, then off page one. Nobody changed it. No algorithm update hammered it. It simply lost ground, a position at a time, as the search results evolved around it and the content aged in place. Multiply that across a few hundred pages and you have a site quietly leaking a meaningful fraction of its organic traffic, invisible in aggregate because new pages mask the losses. What content decay actually is
Content decay is the gradual erosion of a page’s organic traffic and rankings over time, typically without any change to the page itself. It is not a penalty and not usually the result of a single event. It’s the cumulative effect of the SERP moving while your page stands still.
Several forces drive it, and they compound. Competitors publish fresher content. Someone covers your topic more completely, more recently, with better structure, and Google rewards the newer, fuller answer. The content goes stale. Statistics age, prices change, the “2024 guide” is now three years old, screenshots show an old interface, recommended tools have been discontinued. The page makes claims that are no longer true, and both users and search engines notice. Search intent shifts. What people wanted from a query in 2023 isn’t what they want now; the dominant SERP page type changes and your page no longer matches it. Freshness signals decay. For many query types Google explicitly favors recency, and an old lastmod with no genuine updates is a quiet demotion signal.
The defining characteristic is that decay is slow and undramatic. A sudden traffic cliff gets investigated within a day. A page sliding from position three to position twelve over eight months gets noticed only when someone looks — and most teams aren’t looking at the page level. That’s what makes decay dangerous: it hides in the gap between aggregate growth and per-page reality.
How to detect it
Detection is a measurement problem, and the trap is measuring at the wrong altitude. Site-wide traffic can be flat or growing while dozens of individual pages decay — the new content papers over the old losses. Decay detection has to happen per page, against each page’s own history, over windows long enough to separate trend from noise.
The clearest signals come from search performance data, read as trends:
Declining impressions are the earliest warning. Impressions count how often your page appeared in results; a sustained drop means the page is surfacing for fewer queries or ranking below the fold for the ones it still appears in. Because impression loss precedes click loss, a page bleeding impressions month over month is decaying before the traffic report shows it. This is the signal to watch first.
Declining clicks are the consequence users feel. Clicks falling while impressions hold steady points at a different problem — a title or snippet that’s lost its appeal, or a SERP feature siphoning the click — but clicks falling with impressions is textbook decay.
Declining average position is the mechanism. A page drifting from an average position of 4 to 9 to 14 is being outranked, and the trajectory tells you how urgent it is. Position decay on a high-value query is a fire; position decay on a term that never converted is noise.
The discipline that makes these signals trustworthy is the comparison baseline. Compare each page against its own trailing peak — its best rolling 28-day or 90-day window — not against last week. Week-to-week data is seasonal and noisy; the question that matters is “how far is this page below its own best, and for how long?” A page sustained 30% under its peak for three straight months is decaying. A page down 30% for one week is probably Tuesday.
Freshness and lastmod accuracy are the supporting layer. If your sitemap advertises a recent lastmod but the visible content hasn’t genuinely changed, you’re sending a freshness signal you haven’t earned — and worse, you’ve made the staleness harder to spot, because the metadata lies. Honest lastmod that reflects real content changes is both a ranking input and a diagnostic: a page whose lastmod is years old, whose content references dated facts, and whose impressions are sliding is a decay candidate you can identify before the rankings fully collapse.
Prioritize refreshes by traffic at risk
You cannot refresh everything, and you shouldn’t try. With a list of decaying pages in hand, the prioritization question is not “which page dropped the most?” — it’s “which page’s decay costs the most?” Those are different questions, and conflating them wastes effort on pages that don’t matter.
The organizing concept is traffic at risk: how much traffic a page stands to lose, or has already lost, against its proven potential. A page that drove 5,000 visits a month and now drives 3,000 has 2,000 visits at risk and a demonstrated ceiling — refreshing it is high-leverage because you already know it can perform. A page that drifted from 40 visits to 25 is decaying by the same percentage and is almost certainly not worth your afternoon.
Weight the priority by three factors. Absolute traffic — bigger pages, bigger stakes. Conversion value — a decaying page on a commercial query that converts is worth more than a higher-traffic informational page that doesn’t; a page near a transactional intent earns priority over a top-of-funnel explainer with more raw visits. Recoverability — a page that ranked third and slipped to ninth is more recoverable than one that fell from page one to page five, because the closer you are to the top, the less ground a refresh has to make up. The sweet spot is high-traffic, high-value pages with a recent peak and a shallow recent slide: maximum upside, minimum effort to recover.
This is where decay detection has to connect to business value rather than living in a vacuum of position numbers. The ranking data tells you what’s slipping; the traffic and conversion data tell you what’s worth catching.
What a refresh actually involves
“Refresh” is not “change the date and republish.” A genuine refresh is a structural intervention, and what it requires depends on why the page decayed. Five things to work through:
Update the facts. Replace stale statistics, outdated prices, dead tools, and old screenshots with current ones. Re-verify every claim the page makes against present reality. This is the floor — a page asserting things that are no longer true loses trust with both readers and search engines, and no amount of other optimization compensates for being wrong.
Re-align with current intent. Pull the live SERP for the target query and look at what’s ranking now. If the dominant page type has shifted — from listicle to in-depth guide, from product page to comparison, from text to video-led — your page may have decayed because intent moved out from under it. Re-aligning to the current intent is often the single highest-impact change, and the one most teams skip because it’s invisible if you only look at your own page.
Expand coverage against what’s outranking you. The pages now beating you usually cover the topic more completely. Compare your page against the current top results and find the subtopics, questions, angles, and depth they have and you don’t. Close the gap — and where you can, exceed it. Strengthen internal links. Decayed pages are often under-linked — the internal links that once pointed to them got diluted as the site grew, starving them of the link equity that supports rankings. Add fresh internal links from relevant, authoritative pages on your site, and make sure the decayed page links out to its cluster. This both flows equity to the page and re-establishes its place in your topical structure.
Refresh structured data and metadata. Update JSON-LD to reflect the new content, correct any schema that’s gone stale, and revisit the title and meta description — a refreshed title that matches current intent can recover lost clicks even before rankings move. And update lastmod honestly, because now you’ve actually earned it: the content genuinely changed, so the freshness signal is real.
The order matters. Re-align intent and update facts first — those determine whether the page can rank at all. Expand coverage and links second — those determine how high. Metadata last — that’s the polish on a page that’s now substantively better.
Set a refresh cadence
Refreshing is not a one-time cleanup; it’s a maintenance discipline, and it needs a cadence. The wrong model is a fixed calendar applied uniformly — refreshing every page every six months wastes effort on stable evergreen content and under-serves fast-moving topics that decay in a quarter.
The right model is data-triggered with a topic-aware floor. The trigger is the decay signal: any page showing a sustained multi-month decline in impressions, clicks, or position against its own peak is queued for refresh, regardless of when it was last touched. On top of that, set a floor by topic velocity — anything year-stamped, anything about pricing or tools or fast-moving statistics gets a scheduled look quarterly or semiannually even absent a decay signal, because those topics go stale on a clock. Stable explainers can hold for a year or more on the data trigger alone.
The operational reality is that this requires continuous monitoring. You cannot run a data-triggered refresh program off a quarterly manual audit — by the time the audit runs, the decay has compounded for a quarter.
